The situation it addresses
The business needs ongoing operational leadership—someone to help translate priorities into a plan, improve how the leadership team works, and build the organisation's ability to execute more coherently. But a full-time COO is either premature, too expensive, or harder to specify than the problem seems to justify.
The Embedded Operator / Fractional COO engagement adds that senior capacity on a structured part-time basis. The exact remit, authority, working arrangement and term are agreed per engagement.
What this might involve
These are potential responsibilities, not a fixed scope. The engagement is defined by the business's actual needs.
- Translate strategic priorities into an operating plan with clear owners and a realistic sequence.
- Run or improve the leadership cadence: how decisions are made, followed through and reviewed.
- Clarify roles, ownership and decision rights across the business.
- Connect people, process, data and tools into a more coherent operating system.
- Oversee selected operational or transformation initiatives from design through adoption.
- Introduce management information that supports decisions in real time.
- Coach internal owners and build operational capability in the team.
- Advise the founder on sequencing, trade-offs and organisational load.
The fractional difference
A fractional engagement is not a full-time role divided by days. The value is not primarily calendar availability—it is the operating perspective, the absence of internal politics, and the accumulated pattern recognition from working across businesses at different stages.
It also has a defined end. A good fractional engagement builds the capacity for the business to operate without it. The goal is a business that runs better after I leave than it did before I arrived.

Who it is not for
Businesses in acute legal, financial, HR or cybersecurity crisis requiring specialist professional counsel. Situations requiring guaranteed headcount reductions as a primary outcome. Businesses unwilling to grant access to relevant people and information.
Boundaries and commercial note
The exact remit, authority, availability and term are agreed per engagement. I do not become a legal officer, employment decision-maker or regulated adviser by default. I do not publish standard rates because the right engagement for a pre-Series A startup is different from one for a 60-person professional services business.
